AI SEO Retainer vs One-Time Project: Which Pricing Fits?

The short answer

Choose a one-time project for a defined deliverable such as an audit, a technical fix or a content plan your team will carry out. Choose a retainer when the work is ongoing: new pages, monthly checks and fixes. Provider surveys show retainers are the most common model, but the right fit depends on your scope and team, not the price list.

  • Projects suit defined, finite jobs. Retainers suit work that repeats, such as publishing, monitoring and fixing.
  • In Ahrefs' survey of 439 providers, 78.2% charge retainers and 48.9% charge per project. Many offer both.
  • Survey prices vary widely by sample: common retainer bands run from $501-$1,000 to $1,001-$2,500 a month.
  • Nobody can promise a ranking or citation. Judge either model by scope, reports, exit terms and ownership.

Should you buy AI SEO as a retainer or a one-time project?

Buy a project when you can describe the finished deliverable in a sentence. Buy a retainer when you cannot, because the job is a stream of tasks. A project might be an AI visibility audit, a fix for blocked crawlers, or a plan your team writes from. A retainer might be publishing pages each month, rechecking AI answers and adjusting.

Here, a retainer means a fixed monthly fee for an agreed scope of ongoing work. A project means a fixed fee for a defined piece of work with an end date. AI SEO means making your business easy for tools like ChatGPT, Perplexity and Google's AI features to find and cite.

Disclosure: Rahil Jain and Chalk Labs sell AI SEO services as both a one-time plan and monthly plans, so we have a commercial interest in this topic. The neutral criteria come first, and our own packages are described at the end.

Which one fits you?

Four questions to see which pricing shape suits your situation. It is a decision aid, not advice on a specific provider.

Retainer

A monthly fee for ongoing work, ideally with a defined term and exit.

Best when
  • You need new pages and fixes every month
  • Nobody in-house has the time
  • You want regular re-checks and adjustments

One-time project

A fixed fee for a defined deliverable, then you take it from there.

Best when
  • You can name the finished deliverable
  • Your team can carry out recommendations
  • You want a baseline before committing

What do providers actually charge for each model?

Surveys of SEO providers show retainers are the most common model, with wide price ranges. Ahrefs polled 439 SEO providers (article last updated August 2024; fieldwork date not stated): 78.2% charge a monthly retainer, 48.9% charge per project and 34.8% charge hourly (providers could use more than one). The average retainer was $2,917 a month, and the most common retainer band was $501 to $1,000 (20.4%). The most common project band was $2,501 to $5,000 (21.2%) 1.

SE Ranking surveyed 260 agencies (December 2024 publication). It found 53% prefer monthly retainers, 64% charge under $1,000 a month, and about 66% charge $500 to $2,000 per project 2. Backlinko's pricing guide (updated December 2025), based on over 300 SEO professionals, reports $1,001 to $2,500 as the most common retainer band and $1,000 to $5,000 as the most common project band 3.

The surveys disagree and each has limits: they use different samples and price bands, SE Ranking says its 260 agencies may be too few for statistical significance, and Ahrefs does not state its fieldwork date. Treat all three as rough ranges. These are general SEO prices, not AI SEO prices. The only AI-specific figure we found was SE Ranking's: agencies with set pricing for AI Overview work charged or planned about $937 a month on average 2.

How do retainers and projects compare side by side?

The table covers the points that decide most purchases. It describes typical patterns, and any single provider may differ.

Why does so much AI SEO work end up ongoing?

Results take time to appear, so one-off work rarely finishes the job. Google says changes to a site can take effect in a few hours or take several months, and suggests waiting a few weeks before judging whether a change helped 4. Backlinko's guide says retainers are the most popular option because SEO is ongoing work, and that results typically take 12 to 24 months to reach the return-on-investment phase 3. That is the guide's view, not a measured law.

Our own method also points to repetition. AI answers can change between checks, so a fixed list of buyer prompts should be rerun each month, and underperforming pages revised. That is a judgement from how we work, not a published statistic.

Ongoing does not mean forever. The sensible version is a defined term, such as three months, with a review at the end of each month.

When does a one-time project fit better?

A project fits when your team can execute and you need direction, a baseline or a one-off repair. Examples include an audit that ranks your fixes, a robots.txt and rendering clean-up, a schema rollout, or a content plan for your writers.

It also fits when budget is tight and you want to learn before committing. Our guide to doing AI SEO on a small budget and the comparison of an AI SEO audit vs full execution cover that path.

The weak point of a project is the gap after delivery. Ask for a handover session, a ranked task list with owners, and a date to recheck. Without those, the plan often sits unused.

How do you compare a retainer quote with a project quote?

Convert both to the same period and the same deliverables. Total cost over 6 or 12 months divided by pages shipped, fixes made and reports delivered gives a fair comparison. Add your own staff time to the project, because a plan still has to be carried out.

Illustrative 6-month comparison (invented numbers, replace with your quotes)
  • Project route:
  • Audit and plan: $4,000 once
  • Your team: 10 hours a week x 26 weeks at $40 an hour = $10,400
  • Total: $14,400
  • Retainer route:
  • Provider: $2,000 a month x 6 = $12,000
  • Your team: 2 hours a week x 26 weeks at $40 an hour = $2,080
  • Total: $14,080
  • Same range, different split of who does the work. Change the hours and the fee: the answer flips easily.

What should any AI SEO contract say, whichever model you pick?

A good contract names deliverables, not hopes. Google advises asking an SEO what results to expect and in what timeframe, how they measure success, and for examples of past work. It also states that no one can guarantee a number one ranking, and that you should find someone else if a provider promises first place 5. Apply the same test to promised AI citations.

Check these points before signing:

  • Scope in plain words: pages, fixes, reports and calls per month.
  • How progress is measured, such as prompt checks, impressions and enquiries.
  • Who owns the content, the accounts and the data when the work ends.
  • Exit terms: notice period, or the right to stop at the end of any month.
  • Access limited to what is needed. Google advises read-only Search Console access for an audit 5.
  • No fixed promise of rankings, citations or lead counts.

Where do Chalk Labs packages fit? (commercial disclosure)

Chalk Labs is one option among many, and you should get at least two other quotes. We sell three plans, priced in USD. Strategic Consulting is a one-time project at $1,000: an audit, buyer-query research, a three-month strategy and a knowledge base, with your team doing the execution. Strategic Execution is $3,000 a month and adds done-for-you technical SEO, AI visibility audits and 100 answer pages. Deep Execution is $4,000 a month and scales that to 200 pages.

The two monthly plans run as a three-month programme with monthly pre-payment, and you can pause or stop at the end of any month. In pricing terms that is a short retainer with a built-in exit, not an open-ended one. Both sit above the most common retainer bands in the surveys above. We do not guarantee rankings, citations or lead counts.

Frequently asked questions

Is a retainer or a project cheaper for AI SEO?

A project is cheaper in the short run, since you pay once. A retainer can cost less per month but adds up over time. Compare total cost over 6 to 12 months and include your own staff hours, because a plan still has to be carried out by someone.

How much do SEO retainers cost in 2026?

The latest surveys we found (2024 to 2025) differ. Backlinko reports $1,001 to $2,500 a month as the most common band 3, Ahrefs found $501 to $1,000 the most common band and a $2,917 average 1, and SE Ranking found 64% of agencies charge under $1,000 2. AI-specific pricing data is thin.

Can I start with a project and move to a retainer later?

Yes, and it is a common route. An audit or plan gives you a baseline and a task list. You can then carry out the work yourself, continue with the same provider, or get competing quotes using the audit as your brief.

Should a provider promise results under either model?

No. Google states that no one can guarantee a number one ranking and advises finding someone else if a provider promises it 5. The same caution applies to AI citations. Judge providers by scope, reporting and exit terms instead.

How long should I commit to a retainer?

Choose a term long enough to see early signals, such as three months, with a review each month. Google suggests waiting several weeks before judging a change 4. Avoid long lock-ins before you have seen the provider's reports and work quality.
