Chalk Labs vs DIY AI Visibility Tools: Do You Need an Agency?
A tool alone is enough if you only need to watch whether AI assistants mention your brand and you have staff to act on what you see. You need people as well if pages must be written, the site fixed or the numbers explained. Tools measure. They do not publish pages or change what the AI says about you.
- AI visibility tools report where your brand appears in AI answers. They do not write, publish or fix anything.
- Free reports from Google Search Console and Bing Webmaster Tools cover part of the job at no cost.
- Paid trackers range from about $29 to several hundred dollars a month, and the price rises with each extra AI platform.
- Choose a tool alone if you have in-house writers and a developer. Add an expert if you have neither.
- Disclosure: Chalk Labs sells AI SEO services, so we gain if you pick help. Read the decision rules before you decide.
Do you need an agency, or can you use an AI visibility tool yourself?
Use a tool yourself if your problem is measurement and you already have people who can fix what the tool shows. Hire help if your problem is that nobody can write the pages, repair the site or decide what to do next. The two are not rivals. A tool tells you where you stand. Work moves you.
An AI visibility tool is software that asks ChatGPT, Gemini, Perplexity and similar assistants a list of questions on a schedule. It then records whether your brand is named or linked in the answers. A mention means your name appears in the text. A citation means the answer links to your page as a source 5.
Disclosure: Rahil Jain runs the AI SEO programme at Chalk Labs, and Chalk Labs sells that service. We therefore profit if you choose help. We have written the criteria first and kept our own offer to the last section.
How do DIY tools and an expert-led service compare side by side?
The table below compares a paid tracker that you run yourself with a service where an expert runs the work. It assumes you also use the free reports from Google and Microsoft in both cases.
| Question | DIY AI visibility tool | Expert-led service |
|---|---|---|
| What do you get? | Dashboards of mentions, citations and share of voice | A plan, briefs or finished pages, plus measurement |
| Who writes the pages? | You | You (strategy only) or the provider (execution) |
| Who fixes the site? | You or your developer | The provider advises or fixes, by contract |
| Typical cost | From $29 a month for a small list, more for each extra platform | A monthly fee for people's time |
| Time you spend | Setup, prompt list and a weekly look | A monthly call and approvals |
| Main risk | Data without action | Paying for work you could have done in-house |
| Best when | You have writers, a developer and a clear goal | You lack those skills or time |
What does an AI visibility tool actually do?
A tool runs a fixed list of prompts on a schedule and logs the answers. Ahrefs, for example, describes Brand Radar as tracking brand mentions and citations across AI Overviews, AI Mode, Gemini, Copilot, Perplexity and ChatGPT, with Claude as an option 5. Semrush says its Prompt Tracking covers ChatGPT, Google AI Mode and Gemini, and that Perplexity and Claude are not supported there 9. Its pricing page lists Perplexity too, so ask which is current 3.
Two limits matter. First, coverage differs by tool, so check that your buyers' favourite assistants are on the list. Second, history starts when you create the campaign. Semrush says there is no backfill, so a true 28-day comparison takes about eight weeks to build 9.
A tool also cannot read your mind about which prompts matter. Profound's vendor study found run frequency mattered less than which prompts you track 8, so choose your prompts with care. Our prompt list builder and guide to building a prompt list help with that.
What does the DIY route cost?
Paid trackers start low and climb as you add platforms and prompts. Otterly.AI lists Lite at $29 a month for 15 prompts, Standard at $189 for 100 prompts and Premium at $489 for 400 prompts, with extra platforms priced as add-ons 6. Our buyer's guide to tracking software has the full price detail.
Semrush lists its SEO and AI search tiers at $139, $199 (Starter, 50 prompts tracked daily) and $299 (Pro+, 100 prompts) a month on monthly billing 3. Ahrefs lists Brand Radar from $199 a month and prompt packages from $50 a month 4. Profound's page shows a free 7-day trial and custom pricing for its paid plan, with no public monthly price 7. Peec AI's page lists no prices for its Starter, Pro and Advanced plans 12. Prices change often, so confirm on each vendor's page before you buy.
Prompt slots add up quickly. Semrush says each campaign tracks one platform, so the same prompts on two platforms count twice 9.
What can you measure for free before you buy anything?
Google and Microsoft both give site owners free AI reports. Google's guide tells owners to use the generative AI performance report in Search Console to measure visibility in its AI features 2. Bing Webmaster Tools has an AI Performance report, launched as a public preview on 10 February 2026. It shows how often your pages are cited in Copilot and Bing's AI summaries, with a sample of the phrases the AI used to find them 10.
Google Analytics 4 has an AI Assistant channel for visits from tools such as ChatGPT, Gemini and Copilot. It excludes Google's AI Overviews and AI Mode, which Google files under Organic Search 11. Set these up first. If they answer your questions, you may not need a paid tracker yet.
What can no AI visibility tool do for you?
No tool publishes a page, repairs a robots.txt rule or earns a mention on another site. It shows a gap. Someone must close it. Google also warns site owners to be wary of third-party tools that promise ranking success or claim to use internal Google metrics 2.
A tool cannot judge whether an AI answer about you is right. It counts mentions, and a wrong mention counts the same as a correct one. You or an expert must read the answers. It cannot explain why a rival wins, either. That needs a person to open the cited pages and compare them with yours.
- It cannot write answer pages in your voice with facts only you hold.
- It cannot change your site's code, speed or crawl rules.
- It cannot tell you which of 200 gaps to fix first for your sales goals.
- It cannot promise a result, and neither can anyone selling the work.
When is a tool alone enough?
A tool alone works when three things are true. You have someone who writes well and knows your product. You have a developer or a CMS you can edit. And you already know your goal, such as being named in answers to ten buyer questions.
In that case a free report plus one paid tracker is a sensible start. Begin with a short prompt list, check it weekly, and fix the biggest gap each month. Our guide to manual versus automated prompt tracking shows when a spreadsheet is enough. Our tracking tools comparison lists the main products.
When do you need people as well as a tool?
Add an expert when the bottleneck is work, not data. Signs include no staff time for writing, a site that blocks crawlers, no one who can read the results, or a board that wants a plan rather than a chart. Google's own guidance says optimizing for generative AI search is still SEO, so the work covers crawlable pages and clear content 2. Measurement is what a tool adds.
A smaller step is an audit. Our comparison of an AI SEO audit versus full execution explains how to buy direction first and do the writing in-house. Our AI Readiness Score gives a quick view of where you stand.
How do you judge any provider, including us?
Use Google's list. It says to ask for past work, what results to expect and when, how success will be measured, and whether the provider will explain every change 1. It also says no one can guarantee a number one ranking, and that you should be careful if a company is secretive 1. The same logic applies to AI citations.
Give an auditor read-only access to Search Console, not write access 1. Keep ownership of your accounts and content in the contract. Ask what the monthly fee buys in hours and deliverables, not in dashboards.
Where does Chalk Labs fit?
Chalk Labs is one option, and we have a commercial interest in this page. Rahil Jain is a co-founder of Chalk Labs and runs its AI SEO programme. If you already own a tracker and have writers, our Strategic Consulting plan ($1,000 one-time) gives your team an audit, 100 buyer queries ranked by intent and a three-month plan to carry out. Strategic Execution ($3,000 a month) adds an AI-visibility audit across the models and 100 answer pages. Deep Execution ($4,000 a month) scales that to 200 pages.
Our proof is narrow and our own. A Bengaluru trophy shop, Meru Trophy, grew from near-zero search visibility to page-one rankings through an AI-SEO programme, and shilikajain.com ranked first for its niche phrase within a month of launch. Both are search-led results, not proof of AI citations for any client. We do not guarantee rankings, citations or lead counts.
Frequently asked questions
Can I do AI SEO myself with a tool?
Yes, if you can write good pages and edit your site. A tool shows where you appear in AI answers, but you must do the work. Google says optimizing for generative AI search is still SEO, so the basics of crawlable, clear pages apply 2.
How much does an AI visibility tool cost?
Is there a free way to see AI visibility?
Should I trust a provider who promises AI citations?
No. Google says no one can guarantee a number one ranking, and an audit that promises first place is a reason to look elsewhere 1. AI assistants are third-party systems, so the same caution applies to citation promises.
What does Chalk Labs charge?
Chalk Labs lists Strategic Consulting at $1,000 one-time, Strategic Execution at $3,000 a month and Deep Execution at $4,000 a month, in US dollars. You can stop the monthly plans at the end of any month. We have a commercial interest, so compare our quote with others.
