AI SEO ROI: What to Expect and How to Calculate It
AI SEO ROI is revenue won through AI and search visibility, minus what you spent, divided by what you spent. Nobody can promise a figure. Vendor data puts break-even at about 5 to 14 months, and AI visitors may convert better, but the samples are narrow. Use your own numbers, count tracked and self-reported revenue, and review at three and six months. 148
- ROI is revenue minus cost, divided by cost. Count tracked revenue and self-reported revenue, and report both.
- Vendor data puts break-even at 5 to 14 months, but it is self-reported and has no published sample size.
- AI visitors may convert better, yet they are under 1% of visits in most studies, so volume limits the gain.
- Customer value decides the result. The same cost pays back quickly at one value and barely at another.
- Chalk Labs sells AI SEO, so weigh our view with that in mind. We do not guarantee ROI.
What is the ROI of AI SEO?
AI SEO ROI is what you earn from AI and search visibility, minus what you spend, divided by what you spend. Ahrefs writes it as AI revenue minus AI cost, divided by AI cost, times 100. 1 Positive ROI means you earned back your cost and more.
No one can promise a number. Google says no one can guarantee a number-one ranking, and Ahrefs' author says you can never neatly prove AI search ROI. 21 The honest aim is a range, built from your own numbers and checked every quarter.
This page gives the model, the evidence, a worked example with made-up numbers, and the traps. The AI SEO ROI calculator runs the same arithmetic on your inputs, and how to measure AI SEO ROI covers the tracking.
- Enquiries = visits x enquiry rate.
- Customers = enquiries x close rate.
- Revenue = customers x customer value.
- ROI = (revenue - cost) / cost x 100.
- Break-even visits = cost / (enquiry rate x close rate x customer value).
What numbers do you need to estimate it?
Five inputs drive the answer, and only one of them is about SEO. The rest come from your own sales data, so start there before you look at any benchmark.
Be strict about cost. Ahrefs says to count pure AI costs in full. For shared costs, such as team time or an SEO suite, ask whether you would still pay if you stopped AI search work. If yes, count only an estimated share. 1
| Input | Where to get it | Reference point |
|---|---|---|
| Monthly visits from search and AI | Search Console and GA4 | AI assistants sent 0.43% of traffic in Ahrefs' September 2026 benchmark, so AI visits are a small slice of most sites' traffic. 3 |
| Enquiry rate | Forms, calls and emails divided by visits | First Page Sage's internal data gives 2.4% across SEO page types, from 0.5% for hub pages to 4.6% for white papers. Vendor data. 5 |
| Close rate | Your CRM | We found no neutral public figure we trust. Use your own. |
| Customer value | Finance records | Use gross margin if you can, not only revenue. |
| Monthly cost | Invoices, staff time and tools | See the cost table below. |
What ROI do studies and vendors report?
Vendor figures are high and thinly documented. First Page Sage, an SEO agency, reports three-year average ROI from 317% for e-commerce to 1,389% for real estate. Its figures for B2B SaaS, manufacturing and legal services are 702%, 813% and 526%, with break-even at 7, 9 and 14 months. 4
Its data runs from 2021 to 2025 and publishes no sample size. Its costs include an agency fee of about $120,000 a year plus a share of client staff pay. Its page also recommends its own services. Treat the figures as claims by a seller, not as benchmarks. 4
Independent signals are more sober. Orbit Media's 2026 survey of 1,042 content marketers found that only 13.9% say their blog delivers strong results, an all-time low in its series, and 18% do not know. 6 HubSpot's 2026 survey of over 3,400 marketers found that website, blog and SEO is still the top ROI channel in marketers' eyes, while nearly 30% saw search traffic fall. 7
Are AI visitors worth more than search visitors?
Possibly per visit, but the volume is small. Microsoft Clarity found LLM referrals had a 1.66% sign-up rate against 0.15% for search across 1,277 domains in one month. 8 Semrush estimated the average AI search visitor is worth 4.4 times a traditional organic visitor, by conversion rate, in a study of 500+ topics. 9
BrightEdge reported the opposite for January to August 2025: AI referrals were not yet translating to conversions. 10 The samples are narrow and mostly software and publisher sites, so do not assume a local service business gets the same lift.
Volume matters as much as value: AI assistants sent 0.43% of visits in Ahrefs' benchmark. 3 See how much traffic ChatGPT sends. The bigger prize, if it exists, is influence: people who read an AI answer and later search your name. That is hard to count, which is why self-reported attribution matters.
How do you count revenue you cannot track?
Use two methods and report both. Tracked revenue multiplies conversions from AI referral visits by average customer value, or uses CRM deal values linked to analytics. Self-reported revenue asks new customers how they heard about you, allows more than one answer, and applies the AI share to all new-customer revenue for the period. 1
Each method undersells. Referrers get stripped, people act on an AI recommendation without saying so, and response rates are rarely complete. Ahrefs' author says each method will likely undersell the real value of AI. 1 Repeat the same method every quarter so the trend stays comparable.
Set up the question before you publish anything, so you have a baseline. See self-reported attribution.
What does a worked example look like?
The numbers below are made up. They show the shape of the problem, not a forecast for you. The same cost can look poor in month three and strong in month ten, and the result swings with customer value.
One more check is cost per enquiry. In the middle case, a monthly cost of $3,000 divided by 40 enquiries is $75 each. In LocaliQ's 2026 search-ad benchmarks, the average cost per lead was $66.69 across industries and $75.19 for industrial and commercial, so this case is dearer than the all-industry average and about level with industrial. 11 The comparison is rough, because an ad lead and an organic enquiry differ, and organic cost per enquiry only falls once pages work. See AI SEO vs paid ads.
- Revenue per visit = enquiry rate x close rate x customer value.
- Middle case: 0.02 x 0.20 x $1,500 = $6 a visit. Break-even visits = $3,000 / $6 = 500 a month.
- Low-value case: 0.02 x 0.20 x $400 = $1.60 a visit. Break-even visits = $3,000 / $1.60 = 1,875 a month.
- Slow start, assumed: visits of 0, 50, 150, 300, 500, 800, 1,100, 1,400, 1,700 and 2,000 over ten months, at $6 a visit.
- Cumulative revenue: month 3 $1,200, month 6 $10,800, month 8 $25,800, month 10 $48,000.
- Cumulative cost at $3,000 a month: month 3 $9,000, month 6 $18,000, month 8 $24,000, month 10 $30,000.
- Cumulative break-even arrives in month 8 here: $25,800 of revenue against $24,000 of cost. Month 7 is short, at $17,400 against $21,000.
- A flatter ramp, or a long sales cycle, moves that month later. The ramp may never arrive.
| Scenario | Monthly visits | Enquiry rate | Close rate | Customer value | Monthly revenue | Revenue minus cost |
|---|---|---|---|---|---|---|
| Cautious | 800 | 1.0% | 15% | $1,500 | $1,800 | -$1,200 |
| Middle | 2,000 | 2.0% | 20% | $1,500 | $12,000 | $9,000 |
| Low customer value | 2,000 | 2.0% | 20% | $400 | $3,200 | $200 |
What does ROI leave out?
It leaves out value that is real but hard to count. Ahrefs' author notes that revenue is only one part of AI search's value, and that an ad-equivalent figure, which prices mentions like ad impressions, is hypothetical. 1 A brand mention that never becomes a click, and a sales call that opens with I saw you recommended, both sit outside a monthly formula.
It also leaves out upkeep. Profound found that the median page loses half its citation share within 11 days of peaking. 12 So treat AI visibility as ongoing work, and put the upkeep in your cost line.
Chalk Labs' own published cases report clicks, impressions and rankings, not revenue. Meru Trophy reports 27,300 Google clicks and 2.3M impressions over 16 months. We therefore cannot show you a measured ROI figure from our own work. 13
What does AI SEO cost, and where does Chalk Labs fit?
Ahrefs' survey of 439 SEO providers reported that SEO costs $2,917 a month on average (the survey does not say how it calculated that figure), with $501 to $1,000 the most common retainer band. 14 SE Ranking's survey of 260 agencies found $500 to $1,000 a month the most popular retainer range, and both samples lean toward small providers. 15
Disclosure: Chalk Labs, where Rahil Jain is a founder, sells AI SEO, so we have a commercial interest. Our three plans are in the table, and they are one option among many. The monthly plans, at $3,000 and $4,000, sit above both surveys' most common bands and at or above the Ahrefs average. 1415 For neutral criteria first, read how much AI SEO costs and how to hire an AI SEO expert.
| Option | Monthly price | What it covers |
|---|---|---|

| Chalk Labs: Strategic Execution | $3,000 | Done-for-you execution of a three-month programme, including 100 answer pages |
| Chalk Labs: Deep Execution | $4,000 | Execution scaled up, including 200 answer pages, over a three-month programme |
| Ahrefs survey of 439 providers 14 | About $2,917 a month on average | Costs across agencies, consultancies and freelancers |

How should you report ROI without overclaiming?
Report ranges, show tracked and self-reported revenue side by side, and lead with enquiries. A single ROI figure from month three says little, because costs start at once and results arrive later.
Our terms say we do not guarantee rankings, citations or lead counts, because search engines and AI models are third parties. Be wary of any provider that does. For timing, see how long AI SEO takes.
- Agree what counts as an enquiry, and who checks it, before you start.
- Record a baseline: visits, enquiries and sources before any work.
- Report tracked and self-reported revenue together, as Ahrefs suggests, and keep the method fixed from quarter to quarter. 1
- Review at three and six months. Stop or change course if the numbers are flat at six.
- Ask any provider what results to expect, in what timeframe, and how success is measured. That is Google's own advice. 2
Frequently asked questions
What is a good ROI for AI SEO?
No neutral benchmark exists. First Page Sage, a vendor with no published sample size, reports three-year average ROI from 317% for e-commerce to 1,389% for real estate. Treat that as a seller's claim. A better test is whether your own revenue per visit covers your cost at a realistic number of visits. 4
How long until AI SEO pays back?
Vendor data puts positive ROI at 6 to 12 months and break-even at 5 to 14 months, depending on industry. That is a seller's range, not a promise. Your sales cycle adds further delay, because revenue trails traffic. 4
Is AI SEO worth it for a small business?
It depends on what one customer is worth and how many visits you can earn. Work out break-even visits: cost divided by enquiry rate, times close rate, times customer value. If that is far above the visits you can realistically earn, try another channel first. The ROI calculator runs the arithmetic.
How do I measure AI SEO ROI if AI does not send clicks?
Use tracked revenue and self-reported revenue together. Ask new customers how they heard about you, allow more than one answer, and apply the AI share to your new-customer revenue. Ahrefs notes each method likely undersells AI's value, because referrers are stripped and people forget. 1
Does Chalk Labs promise a particular ROI?
No. Our terms say we do not guarantee rankings, citations or lead counts, because search engines and AI models are third parties. Our published cases report clicks and impressions, not revenue, so we cannot show a measured ROI figure from our own work. 13
