Why Your Market Changes How Many Leads AI SEO Brings

The short answer

AI SEO results differ by market because five things differ: how many buyers search, how crowded the field is, what one customer is worth, how often AI answers appear for those searches, and which language and place buyers use. Conductor found AI Overviews on 48.7% of US health care searches but 4.4% of real estate searches. 2 Forecast each market on its own numbers.

  • Conductor measured AI Overviews on 48.7% of US health care searches and 4.4% of real estate searches in one four-week window. 2
  • Cost per lead in paid search (Google Ads and Microsoft Ads) ranges from $26.84 (arts) to $131.63 (legal), so a lead is worth different amounts in different fields. 3
  • Local AI answers name only 2.5 to 4.1 businesses, so a crowded city leaves little room. 1
  • No public study gives lead counts per industry for AI SEO. Forecast from your own demand, close rate and deal value.

Why do AI SEO results differ by market and industry?

Because AI SEO is a demand business. The work puts your pages in front of people who already ask a question. If few people ask it, or many rivals answer it, the same work brings fewer enquiries.

Five things move the result. Demand is how many buyers ask. Competition is how many rivals already answer. Deal value is what one customer is worth. AI exposure is how often AI answers appear for your searches. Language and place decide which version of the web the buyer sees.

None of this means AI SEO fails in a small market. It means a forecast copied from another industry is likely wrong. Google itself says no one can guarantee a number-one ranking and tells buyers to ask what results to expect and in what timeframe. 7

How it is worked out

  • Enquiries = visits × enquiry rate.
  • Customers = enquiries × close rate.
  • Revenue = customers × average customer value.
  • Revenue minus cost = revenue − monthly cost.
  • Return multiple = revenue ÷ monthly cost.
  • Visits to break even = monthly cost ÷ revenue per visit. Revenue per visit = enquiry rate × close rate × customer value.

What are the five differences that change your result?

Start with the table. Each row names a difference, what it changes and the cheapest way to check it for your own market.

Do buyers in every industry meet AI answers equally often?

No. Conductor tracked about 21.9 million US Google searches from 15 September to 12 October 2025. Overall, 25.11% produced an AI Overview. By industry the range was wide: about 48.7% in health care, 25.7% in financials, 25.4% in utilities, 6.8% in consumer staples and 4.4% in real estate. 2

Visits that arrive from AI vary too. Conductor's separate sample of 1,215 enterprise domains, covering May to September 2025, put AI referrals at 1.08% of all traffic. By industry it ranged from 2.80% in information technology to 0.25% in communication services. 2 The two datasets cover different periods and sources, so do not compare them directly.

The lesson for a forecast is simple. If your buyers research in a field with heavy AI exposure, being named inside the answer matters more. If exposure is light, classic search results still do most of the work, and the same pages serve both.

How does deal value change what a lead is worth?

It changes everything about the payback. LocaliQ's 2026 benchmarks, drawn from Google Ads and Microsoft Ads campaigns, put the average cost per lead at $66.69. Legal services cost $131.63, furniture $106.70 and real estate $102.51, while arts and entertainment cost $26.84. 3 Its conversion rates, reported for Google Ads, ranged from 2.64% for finance and insurance to 16.22% for animals and pets. 3

Those are paid-ad numbers, not AI SEO numbers. They still show how different markets are. A lead that costs $131 in legal services is worth chasing with a slow, careful programme. A lead that costs $27 in entertainment must come cheaply or not at all. 3

Payback time varies as well. First Page Sage, an SEO agency, reports break-even from 5 months for construction to 14 months for legal services, using its own client data from 2021 to 2025. 4 It publishes no sample size and its costs include an agency fee of about $120,000 a year, so treat it as a rough range from a seller of SEO.

What does the same effort look like in three markets?

The numbers below are illustrative. They are made up to show the shape of the maths, not benchmarks. Each market gets the same effort and a similar-sized audience, but the funnel and deal value differ.

Notice that the local market produces the most customers and the least money, while the equipment market produces the fewest customers and the most money. A lead-count target set for one market would mislead in another.

How each row is calculated
  • customers = visits x enquiry rate x close rate
  • revenue = customers x customer value
  • Local: 300 x 0.08 x 0.40 = 9.6 customers; 9.6 x $400 = $3,840
  • B2B software: 600 x 0.015 x 0.15 = 1.35; 1.35 x $20,000 = $27,000
  • Equipment: 200 x 0.03 x 0.20 = 1.2; 1.2 x $60,000 = $72,000

Do business buyers and local buyers use AI differently?

Yes, and the evidence is uneven. For business software, G2 surveyed 1,076 decision-makers in March 2026. It found 51% start research with an AI chatbot more often than Google, and 33% bought from a vendor they had not heard of before. 6 6sense surveyed about 4,000 buyers and found the winning vendor was already on the Day One shortlist 95% of the time. 8

For local buyers, the picture is about names and maps. BrightLocal studied about 200,000 local prompts. ChatGPT named 4.1 businesses per answer on average, AI Mode 3.5 and AI Overviews 2.5, and Google Maps still mentioned the tracked businesses 66% of the time against 32% to 38% on AI surfaces. 1

So a software firm needs to be on the shortlist before sales talks start, and a plumber needs to be one of three or four names. Both need clear pages, but the proof and the places to earn mentions differ.

How do language and place change the result?

They change which pages exist for AI to read. Google advises separate URLs for each language version of a page and says it works out a page's language from the visible content, not from tags. 5 A page written well in Hindi does not help a buyer who asks in English, and the reverse holds too.

Place matters for local searches. BrightLocal found storefront businesses were mentioned in 33.6% of tracked local prompts and service-area businesses in 29.4%, a gap that the study reports without industry detail. 1 The same study does not break results down by city, so a crowded city and a quiet town cannot be separated from it.

If you sell across countries, read the guide for each region before copying a plan. Start with AI SEO in the United States, in India or in the United Kingdom. The directories, review sites and rules differ.

How do you forecast results for your own market?

Forecast from the bottom up, with ranges, and keep the numbers you can check. The steps below are short enough to do in one sitting. Use the AI SEO ROI calculator or the calculator on this page to run them.

  • List your 10 to 20 main buyer questions and the monthly searches for each. Drop the ones nobody searches.
  • Run five of them in ChatGPT and Google, three times each, because AI answers change between runs. Count the brands named. A long list means more competition for each slot.
  • Take your real enquiry rate and close rate from the last 12 months. Do not borrow another industry's.
  • Multiply by your first-year customer value, then subtract the programme cost. Do this at three visit levels: low, middle and high.
  • Add a delay. Expect the first months to show access and crawling, not sales. See how long AI SEO takes.

What has Chalk Labs actually seen across markets?

Two cases, both search-led and slow. Chalk Labs reports that Meru Trophy, a local trophy shop in Bengaluru, reached 27,300 Google clicks over 16 months at an average position of 6.9. The personal site shilikajain.com ranked first for one narrow phrase within a month of launch. Neither case reports revenue or a time to first enquiry.

We have built an inbound plan and pitch for industrial companies, found at /industrial, but we have not published industrial results of our own. We sell AI SEO, so weigh this page with that interest in mind. The method is the same across markets. What changes is the forecast, which is why this page tells you to build your own.

Frequently asked questions

Does AI SEO work for small markets with few searches?

It can, but the ceiling is lower. If only a few hundred people a month ask your questions, even perfect visibility caps the leads. High-value, low-volume markets such as industrial equipment can still pay back because one customer is worth a lot. Count the demand first, then decide.

Which industries see AI answers most often?

Health care sees them most and real estate least in Conductor's US data from late 2025, one window in one country, so check your own queries. See the section on AI exposure above. 2

Can I use another company's results to forecast mine?

Only as a rough range. Other firms differ in deal value, close rate, site age and competition. Third-party case numbers, including those Gushwork published for its own clients (not Chalk Labs clients), are anecdotes. Build your forecast from your own enquiry and close rates.

Do I need separate pages for each language or city?

Yes where buyers search in that language or place, and only if each page adds real local value. Google recommends separate URLs for each language version. 5 Copying one page with a swapped city name risks being treated as thin, near-duplicate content.

How often should I update the forecast?

Quarterly. Replace assumed rates with real enquiry, close and deal numbers as they arrive, and note changes in AI answer behaviour. Short windows mislead, because early months show crawling and mentions before sales. Keep the method the same each time so results compare.
